          <p><strong><strong>印度电商市场的竞争在很长一段时间内都是巨头在打仗。&nbsp;</strong></strong></p>

<section>Flipkart成立于2007年，曾是印度第一大电商，后于2018年8月被沃尔玛以160亿美元的价格收购了77%的股份；Snapdeal成立于2008年，2015年获得阿里巴巴的投资；同年印度电商“双寡头”的竞争形态因亚马逊砸下60亿美元进场结束，局势转变为“三足鼎立”。&nbsp;</section>

<section><strong>而结束这一格局的却是一家刚刚成立3年的中国创业公司。今年10月，启明创投投资企业Club Factory已经在销量、月活等各个维度超越Snapdeal，成为印度电商第三名。</strong></section>

<section>&nbsp;</section>

<section>Club&nbsp;Factory创立于2016年10月，是一家全球性电商平台，如今主要发展印度市场。<strong>Club&nbsp;Factory最初整合的大部分是国内供应链，今年年初开始以“0%佣金”的策略在印度招募中小卖家，如今平台上已经有近万个入驻的印度卖家，其他商家数量有200余万。</strong>平台用户月活5000万，提供近4000万款产品，主要为非标品、中低端产品，类目涵盖服装、鞋包、配饰、3C数码、家居用品等。&nbsp;</section>

<section><strong>01/</strong></section>

<section><strong>靠技术拼出一条路</strong></section>

<section>&nbsp;</section>

<section><strong>Club Factory有400名员工，其中技术人员就有300多名。</strong></section>

<section>&nbsp;</section>

<section>这与创始人的经历关联密切，李嘉伦大学毕业后在阿里巴巴工作过一年，主要负责淘宝数据产品研发工作。之后又在斯坦福学习量化市场营销，期间结识了同在斯坦福学习的楼云，楼云是计算机专业，曾在Facebook任职。2014年二人一同创业。&nbsp;</section>

<section>最初二人做的是一款名叫“爆款易”的to B软件，针对在eBay、亚马逊等平台售卖国内商品的出口跨境电商提供消费者偏好调查结果。爆款易通过对eBay、亚马逊、1688等网站上非标商品销量、售价、进价等数据的抓取，帮助国内卖家在进行出口跨境交易时可以做到信息对称。&nbsp;</section>

<section>当爆款易的B端商家达到近百万时，李嘉伦开始考虑自己或许也可以做一个类似于亚马逊的平台。&nbsp;</section>

<section>&nbsp;</section>

<section>当时二人最先瞄准了生活过的美国，之后又扩展了印度、东南亚、中东等地区。但他们很快发现，只提供英语客服服务并不能满足用户需求，用户需要本地化语言。&nbsp;</section>

<section>&nbsp;</section>

<section><strong>资金的限制让他们只能选择一个地区扎根发展，最后二人决定专攻印度。&nbsp;</strong></section>

<section>&nbsp;</section>

<section><strong>原因之一是，印度不管存量市场还是增量市场都非常巨大。</strong>印度总人口有13.5亿，其中35岁以下年轻男性占比是33%，35岁以下年轻女性占30%，未来印度电商市场主导型消费人群都很年轻，而且目前印度的互联网用户群体已高达5.66亿，非常有发展潜力。&nbsp;</section>

<section><strong>原因之二是，印度当时已经出台的一些政策对电商行业有推动作用。</strong>印度进行了税改，税改前印度流转税制非常复杂：邦内货物销售由各邦征收税率不统一的邦增值税，税改之后则是中央统一收税，这简化了公司运营工作。此外，因为废钞运动，付款方式从线下到线上的转移在一定程度上解决了电商的支付问题。&nbsp;</section>

<section><strong>2017年印度电商市场竞争进入白热化，在李嘉伦看来，Club Factory可以在与巨头的竞争中存活下来很大程度上要归功于花了半年的时间做技术准备。&nbsp;</strong></section>

<section>“印度文化语言多元化，很多人认为执行力是拿下印度市场的首要因素，但其实许多需要执行的事情可以靠技术解决。”&nbsp;</section>

<section>&nbsp;</section>

<section>比如客服工作。在中国店铺的客服工作通常都是店铺自己解决，处理起来并不难。但印度上百种语言让平台很难做到卖家与买家的直接联系，以至于现在整个印度电商市场都非常封闭。“一个卖家不可能招一百多个客服，这项工作必须由平台完成。”&nbsp;<strong>现在Club&nbsp;Factory有一支1000多人的客服团队，平台通过技术将三方链接起来，</strong>当卖家与买家讲不同种语言时，可以选择合适的客服介入翻译。&nbsp;</section>

<section><strong>此外Club&nbsp;Factory还推出了千人千面的算法推荐，除了像国内一样根据用户搜索、购买频率等维度进行推荐，还加入了语言维度，让用户看到更多本地化店铺。&nbsp;</strong></section>

<section>印度市场需求旺盛，对于各电商平台来说，发展初期面临的另一个题就是如何快速扩张供应端。&nbsp;</section>

<section>&nbsp;</section>

<section>“现在印度绝大多数平台扩展供应链时采取的模型是‘0’或‘1’系统，即‘要还是不要’，这种模式复杂程度非常大，需要大量的人力不断进行判断，整合效率太低。”&nbsp;</section>

<section>&nbsp;</section>

<section>而Club&nbsp;Factory采取了概率模型。即在“0-1之间”确定一个概率，当供应商的各项指标测算下来超过这个概率时就选择与这个供应商合作，反之则不予合作。<strong>具体而言，就是将供应商履约率、销量、品类等各个维度指标整合成一个函数，对于每一个要合作的供应商，只需将函数套入。这种模型下把所有的判断都交给的系统，是不需要工作人员对不同指标有理解力的，不仅提高了效率，还避免了人工判断的失误。</strong></section>

<section>Club&nbsp;Factory上入驻的品牌如今达到200多万家，但负责供应商的人员却从100多人减少至10来人。&nbsp;</section>

<section>&nbsp;</section>

<section>供应商选得准确使Club Factory的退货率保持在较低水平，长期处于5%以内，大概是整个行业的二分之一。&nbsp;</section>

<section>&nbsp;</section>

<section>在李嘉伦看来，印度用户的需求与中国还是有些差异，现在中国用户对于产品的质量更为在意，而印度用户却更关注服务。退货率低，再加上完善的退货流程让Club Factory用户端也快速发展起来。&nbsp;</section>

<section>整个冷启动过程因为供应端与需求端的两头起量发展得还算顺利，但由于竞争的存在，Club&nbsp;Factory的发展速度仍比不上当年国内电商的起量速度。“而这个拉长的过程也给了我们可以犯错与调整的机会。”&nbsp;</section>

<section>Club&nbsp;Factory把经历过的教训最后转变成了原则。Club&nbsp;Factory将这些原则沉淀到系统中，最终表现在对商品的审核系统以及产品迭代等方面上。&nbsp;</section>

<section><strong>02/</strong></section>

<section><strong>印度还缺个“淘宝”</strong></section>

<section>&nbsp;</section>

<section><strong>“如果将印度电商平台的模式类比到中国的话，Flipkart像1号店，亚马逊像京东，Snapdeal想做淘宝，现在却更像京东。”在Club&nbsp;Factory的创始人李嘉伦看来，现在印度还缺乏像“淘宝”一样更加开放的电商平台。&nbsp;</strong></section>

<section>&nbsp;</section>

<section>国内早期供给端与需求端极度接近，使得淘宝C2C的模式可以率先跑出来，但印度供给端与需求端并不匹配，最初只能跑B2C，比如Flipkart、亚马逊等，想要发展出一个淘宝成本会非常高，<strong>Club&nbsp;Factory利用技术解决了客服与供应链等问题，拉低了大部分成本。</strong><br />

如今Club&nbsp;Factory的目标就是发展为印度的淘宝，这对本地化方面提出了更高要求。一个印度的“淘宝”上不能没有印度卖家，所以从今年年初Club&nbsp;Factory开始发展印度中小型供应商<strong>，“真正了解印度用户的并不一定是印度电商玩家，中小型卖家他们就生活在各个区域中，他们知道本地用户更需要什么。”&nbsp;</strong></section>

<section>成本的控制让Club&nbsp;Factory在引入印度中小型供应商时采取了“0%佣金”的策略，免费让卖家入驻并帮其推广，传统情况下，根据特定产品价格的不同，这种推广费用可能会是售价的20%到30%，某些情况下甚至可能高达40%。&nbsp;</section>

<section>Club&nbsp;Factory对印度商家的入驻要求也并不高。只要商家有营业执照、法人身份证、稳定货源、品牌资质与及时发货能力都可以入驻。对于有基础电商运营经验与自主品牌设计能力的商家，平台会优先选择。&nbsp;</section>

<section>&nbsp;</section>

<section>商家入驻之后，需要匹配Club&nbsp;Factory总结出的品类爆款上新产品，同时完成自主上新，之后产品出单，商家需要将货发至Club&nbsp;Factory的仓库，待仓库质检无误，审核入库后，商家的操作流程就基本结束。&nbsp;</section>

<section>&nbsp;</section>

<section>Club Factory还会对入驻商家进行帮扶。比如给予3%的流量加权，对于不同发展阶段的商家进行运营指导，每周至少有一场平台培训。对于每个店铺的运营，Club Factory并没有引入第三方服务机构，而是由店主全权负责。&nbsp;</section>

<section>&nbsp;</section>

<section>目前Club&nbsp;Factory上已经有近万家印度卖家入驻，平台印度服饰的销量已经做到印度线上渠道中的第一名。&nbsp;</section>

<section>&nbsp;</section>

<section><strong>Club&nbsp;Factory平台大部分产品价格低廉，一般在6-8美元之间。客单价低让用户对物流的要求有所降低，但Club&nbsp;Factory还是在印度当地建立了5个仓库，将传统半个月的物流时长缩短至一周左右</strong>。同时，Club&nbsp;Factory还与多个第三方物流公司合作，让用户可以根据需求选择速度较快的物流还是较便宜的物流。现在Club Factory配送范围已覆盖印度70%以上地区。&nbsp;</section>

<section>在支付上，现在越来越多的买家选择线上支付，但大比例还是集中在货到付款。&nbsp;</section>

<section>&nbsp;</section>

<section>目前Club&nbsp;Factory产品已基本上覆盖拼多多上的所有品类，但像淘宝上酒店预订等品类还不能提供。&nbsp;</section>

<section>&nbsp;</section>

<section>获客方面，Club&nbsp;Factory主要通过在Facebook与google上投放广告的方式获客。Club&nbsp;Factory把广告平台理解为自身产品的延伸，比如把Facebook的广告流当作自己平台的推荐系统来迭代，将google关键词当作自身的搜索框来迭代。&nbsp;</section>

<section>&nbsp;</section>

<section><strong>在李嘉伦看来，未来印度电商的最终发展格局很可能是一个“淘宝”、一个“京东”与一个超市，现在Club&nbsp;Factory正努力将自己发展成“淘宝”。</strong></section>
