          <p><strong>在2019WISE新经济之王大会上，国内最大的二手奢侈品交易平台红布林创始人兼CEO徐薇分享了三年来对用户消费升级、电商供应链和新消费场景的理解。</strong></p>

<section>红布林做了将近三年的时间，已经是行业里面跑得最快的公司，是国内最大的二手奢侈品交易平台。</section>

<section>这几年挺难的，整个电商行业进入了深水区。</section>

<section>&nbsp;</section>

<section>（我们经常会被问及如下问题：）为什么你们平台存在？用户需求到底真不真实？为什么要买二手？这个市场够不够大？红布林做的供应链组织和销售两端是To B还是To C的？两者在不同的阶段有不同的结合吗？以及今年被反复提到的另外一个词是“直播”，红布林怎么看待直播？怎么跟直播做结合的？</section>

<section><strong>第一部分，从用户（人）的视角，怎么理解消费升级，用户需求在哪里；第二个部分，红布林作为一个交易平台怎么理解电商最核心的供应链（也就是“货”）的；第三部分，借由“直播”的小风口讲一下“场”，一种新的形态对于产业的促进是怎样的，我们应该把握怎样的机会？</strong></section>

<section>因为通过二手消费能买到便宜且好的货</section>

<section><strong>在回答“有没有人卖二手，有没有人买二手”的问题之前，先看我们对于消费升级和用户需求最本质的理解。</strong></section>

<p>&nbsp;</p>

<section>我们的核心观点有三条。</section>

<section>
<section>&nbsp;</section>

<section><strong>第一，</strong>消费永远在升级。<strong>二手电商帮助客户实现了消费升级。</strong></section>

<section>&nbsp;</section>

<section><strong>第二，消费者是分层的、分梯度的。</strong>红布林的用户分为供货的卖家、消费的买家，这两者也是分层的。二手交易平台是把不同消费层级的人更好地连接在一起。</section>

<section>&nbsp;</section>

<section><strong>第三，即使我们处在同一个时间点、不同的消费层级里面，我们认为所有的消费者的关注点是高度统一的。</strong>就是所有人希望用更便宜的价格买到更多更好的商品，以及过程中享受到好服务。</section>

<section>当我们想清楚这三个核心逻辑的时候，再来看前面的问题，我们就有答案了。这代表了我们做这个事的视角，今天消费市场还有什么机会，以及用户逻辑上是什么样的。</section>

<section>今天，中国的二手奢侈品市场很大程度上已经超过日本当年最繁盛的时期，我们是在这样的大环境下来做二手奢侈品交易这件事的。</section>

<section><strong>我们如何理解做交易平台这件事？</strong></section>

<section>&nbsp;</section>

<section><strong>1、要被解答的问题：</strong></section>

<section>今天还能做起来一个交易平台吗？</section>

<section>2B还是2C？</section>

<section>现有人（鸡）还是先有货（蛋）？</section>

<section><strong>2、我们的核心观点：</strong></section>

<section>交易的本质在于供应链，非标供应链还有机会</section>

<section>交易平台需要构建的壁垒是：做到行业最上游&amp;标准化</section>

<section>供给与需求需要保持动态的平衡</section>

<section>&nbsp;</section>

<section><strong>3、基于核心观点的答案：</strong></section>

<section>&nbsp;</section>

<section>今天当然有机会做起来一个交易平台</section>

<section>B是抓手，C是未来</section>

<section>人（鸡）和货（蛋）是平衡的</section>

<section>&nbsp;</section>

<section>我们怎么理解做交易平台这件事呢？我们认为这是一将功成万骨枯的事，没有退路可选。做成了有极强的网络效应，能独立存活且做大。做不成就做不成，没有中间状态。</section>

<section>&nbsp;</section>

<section>我们的核心的思考有三点。</section>

<section>&nbsp;</section>

<section>
<section><strong>第一，电商交易平台核心在于供应链。</strong>我们是一家电商公司，也是一家供应链公司，电商等于供应链。如果货和供应链都没有的话，那公司的存活基础在哪呢？所以供应链是我们的核心。</section>

<section>&nbsp;</section>

<section>三年前我们做这个事的时候就在想，如果创业公司想要往前走到足够大的规模，还能独立生存，就要做行业里面最非标、最难的供应链，就算是大平台也不能轻易突破这种供应链组织的壁垒的。</section>

<section>&nbsp;</section>
</section>

<section>所以我们挑了一个最难的供应链，就是在非标到一件只有一个的孤品行业里做。在这样的前提下，我们要去构建供应链本身的壁垒，我们做非标供应链的壁垒是怎么产生的呢？</section>

<p>&nbsp;</p>

<section><strong>第二，我们的供应链往最上游走，要标准化。</strong>任何一个行业的供应链都要往最上游走，越往上游走越好，因为货多、货便宜、能有长期的控制力，最好把中间层都去掉。在二手闲置行业里面，一想到最上游的供应链，毫无疑问就是C。现阶段我们还是会跟B合作，一部分的货来自于B。但是更重要的是构建自己长期服务C的能力，走到最上游。</section>

<section>而且这个过程中还要做到足够的标准化。我们将拥有一个“处理中心+仓库”，能支持我们一个月处理至少10万级以上的货量。这个过程我们建立了一套独有的流程去对接卖家的货，从一开始的收货审核到鉴定、到统一的评级、再到报价、拍摄上架等，把它做到了行业里面最标准化、最可控的状态。因此，B是抓手，C是未来，而C在接收货的时候的状态是要标准化。</section>

<section><strong>第三，双边交易平台很重要的是供需平衡。</strong>我们通常看一个交易平台的规模指标，最简单的数字就是交易额，交易额每个月有没有涨。这是指标太单一化，而且这个指标下大家的算法会是流量算法，流量算法的背后是用户的算法。没有理解双边交易平台的本质。今天我在公司衡量经营指标健不健康的时候其实是划五条线的，从交易量GMV到流量，到库存价值，到转化率，再到动销，这是一起看的。所以平衡很重要，流量多货不够，或者货多流量不够，公司都很难持续往下走。</section>

<section>视频化的趋势让大家就是有那么多时间“逛”和“买”</section>

<section>直播是很重要的新一代销售手段，但不是一切</section>

<section><strong>最后讲一下“人货场”里面的“场”，就是新消费场景。</strong></section>

<section>&nbsp;</section>

<section><strong>第一，我们要理解年轻人，理解他们的生活方式。</strong>比如，现在一部分年轻人的所有消费决策，都是依赖视频化的方式输入的，因此，从大的角度来看，视频化是一个趋势；我们再来看“直播”，看直播前要先理解什么是直播电商，直播电商是把线下的消费场景完整的搬到线上，它极大地进一步推动线上消费转化。</section>

<section><strong>第二，对不同的电商供应链和电商类目来讲，直播的影响是完全不一样的。</strong>直播跟高客单的行业结合度是最好的、催化度是最好的，因此，直播与二手奢侈品电商行业的结合也非常好，直播跟非标的结合也特别好。</section>

<section>&nbsp;</section>

<section>我观察到的一个状态是，直播电商占平台整体销售的比例在迅速上升，并且还在上涨。</section>

<section>&nbsp;</section>

<section>这说明，直播电商这件事做对了，适应了新的消费场景，但带来的终极之问就是”直播是一切吗？”我认为不是。<strong>直播更重要是一种消费手段和场景化的催生工具，不能放弃，要抓住。</strong>但是对我们来说，<strong>我们还是认为红布林是一个交易平台，是一个供应链电商公司，只不过我们这个类目与直播会有很好的结合。</strong></section>

<section>所以如果在行业里面我们是一个直播间公司，价值是低的，我们就是个销售端公司，没有控制到这个行业里真正核心的资产，就是货和供应链。</section>
